Overview
Harbor & Co., a coastal homeware retailer, had steady traffic but a checkout that leaked: five steps, surprise shipping costs and no guest option. Over eight weeks I rebuilt the journey around one promise — buy in under a minute.
Challenge
Mobile drove 70% of visits yet converted at a third of desktop. Session replays showed shoppers rage-tapping the shipping estimator and abandoning carts the moment registration appeared.
Approach
I interviewed 12 recent buyers, collapsed checkout to two steps with upfront shipping, and built a 60-component Figma system so Harbor's team could extend every template. Two rounds of usability testing confirmed the flow before a line of production code.
